The instrument did not stabilise by accumulating rules — it stabilised by shedding the ones that had never been tested.

1. Where this sits

This is the fifth and final Field Note under The Newsroom, Delegated. It covers the sixth step of the method — Operate — from the angle P4 did not: not the gate numbers, but the discipline of incremental correction. The pipeline’s instructions have been corrected repeatedly while live, and this note records what that practice looks like.

2. What this step set out to do

Keep the delegated operation running under continuous correction — each version a response to evidence, not a plan. The operate step is not maintenance. It is the commitment that the instrument never stops learning from its own output.

3. What was predicted

No prediction was recorded for the correction cadence or the nature of incremental improvements. The predictions at decomposition concerned the parts of the work, not the long-term behaviour of the instrument that carried them. What was implicitly expected: that a live operation would surface problems no amount of planning could anticipate, and that the instructions would need to evolve in response.

4. What happened

The operation has run without interruption since 1 July 2026. The pipeline’s instructions have been corrected repeatedly while live — each version a response to evidence, not a plan.

The six scars documented in the parent experiment were not the end of correction. They were the beginning of a discipline: observe what the pipeline actually does, compare it to what was intended, and revise the instructions before the next run. Every correction was made while the operation was producing real output. No version required stopping the pipeline, discarding work in progress, or reverting to a previous state.

The pattern that emerged was consistent. The agent did not fail in ways the instructions had anticipated — it failed in ways no instruction had imagined. Bookkeeping reappeared in new forms after each prohibition. Authority crept back after each constraint. Duplication slipped through definitions that had seemed complete. Each correction narrowed the gap between what the instructions said and what the agent actually did, but the gap never closed entirely. The operate step is the acknowledgment that it never will.

The working versions grew leaner over time, not heavier. Early instructions that anticipated every edge case were replaced by instructions scoped to the decisions each stage actually faced. The instrument improved not by accumulating rules but by shedding the ones that had never been tested.

5. Verdict against prediction

The implicit expectation — that a live operation would require continuous correction — held completely. What was not expected was the direction of the corrections: toward leaner instructions, not more comprehensive ones. The instrument did not stabilise by covering every case. It stabilised by learning which cases mattered.
